A leading UK financial services organisation was considering the creation of a new Chief Product Officer role – a significant addition to its Executive Committee.
With any new ExCo appointment, strong governance and objective external validation are critical. The Board and Nomination Committee needed a robust evidence base to ensure the proposed role, remit and leadership capabilities were right for the organisation – and that any appointment could be assessed against the external market.
There was already a strong internal succession option. Rather than move directly to appointment or initiate an external search, the organisation wanted independent intelligence to test its thinking: was it designing the right role, looking for the right capabilities, and how did its internal candidate compare with the best available leadership talent in the market?

The Challenge
Creating a new C-suite position raises a different set of questions from replacing an established executive.
The organisation needed to understand not simply who could perform the role, but what the role itself should look like.
The proposed Chief Product Officer would report directly to the CEO with significant responsibility spanning product, marketing and brand. With a credible internal candidate already identified, the leadership team wanted an objective external perspective before making a final decision.
Three questions sat at the heart of the project:

- How are leading organisations structuring comparable positions?

This required more than a conventional candidate search.

The Leadership Intelligence Approach
tml Partners conducted a comprehensive leadership benchmarking exercise, drawing on more than a decade of specialist executive search intelligence within UK financial services and the wider product, marketing and commercial leadership market.
The project combined tml’s proprietary leadership data and market IP with specialist human insight and AI-enabled analysis to build a detailed picture of the external market.

Executive talent benchmarking
We mapped 63 executive leaders across direct competitors and relevant adjacent markets, assessing the experience, career pathways and leadership capabilities most closely aligned to the proposed CPO mandate.
From this wider population, 11 high-alignment leadership profiles were identified to demonstrate the calibre and characteristics of credible external alternatives.
This gave the organisation an objective external reference point against which its internal succession option could be considered.
Leadership archetypes
Titles alone rarely provide an accurate picture of executive accountability.
Our analysis identified four distinct leadership archetypes across comparable product and commercial roles, helping demonstrate how different organisations combine responsibilities across product, marketing, customer, brand and broader commercial leadership.
This provided a more sophisticated basis for defining the role than simply benchmarking against other executives carrying the title “Chief Product Officer”.
Competitor structure intelligence
The project went beyond individual executives to examine how comparable organisations were structuring their commercial leadership teams.
This included insight into reporting lines, executive accountabilities and the relationship between product, marketing and other commercial functions.
By combining organisational intelligence with talent intelligence, the client could assess not only who was operating successfully in the market, but the structures within which those leaders were operating.
Remuneration intelligence
Detailed compensation insight was incorporated into the benchmarking exercise to help the organisation understand how the proposed position compared with equivalent leadership roles across the external market.
This provided an additional evidence base around both role calibration and the competitiveness of the proposed package.
Real-time specialist market insight
Data alone only tells part of the story.

Rather than moving automatically into an external executive search, the organisation was able to make its leadership decision with a clear understanding of the external talent market, relevant competitor structures and the capabilities required from the role.
Following the Leadership Intelligence report, the organisation confirmed its Board appointment.
